Buying subcontract machining in the UK: the nine things that go wrong.

The dominant problem in UK subcontract machining is not unit price. It is communication: suppliers going quiet when a job slips, forcing the buyer to chase. Delivery reliability, batch-to-batch consistency and documentation failures follow immediately behind. Most of these are systems problems rather than engineering problems, which is why the best-machining shop is not always the best supplier.

Price is not the deciding factor for repeat buyers

This surprises people, so it comes first.

Weighted supplier scorecards, of the kind used in automotive and aerospace, routinely weight delivery and service above price. Sourcing platform representatives report the same pattern: most buyers do not award to the lowest bid, and reputation, turnaround, location and communication carry real weight.

Total cost of ownership makes the same point less politely. The lowest price is very often not the best buy, once you count expediting, freight, rework, inspection time and your own chasing hours.

The honest counter-point is that this holds for repeat critical parts. For a one-off prototype where nothing downstream depends on it, price and speed are perfectly reasonable primary criteria.

The nine pain points, ranked by how often they bite

  1. Suppliers going quiet. No warning when a date slips, no acknowledgement, no status without a phone call.
  2. Slow quote turnaround. One to three working days is the norm, longer for multi-process parts, and much longer when the RFQ pack is incomplete.
  3. Late delivery. World-class on-time-in-full is 95 percent or better, measured against the original promise date rather than a revised one.
  4. Batch-to-batch inconsistency. First article passes, production drifts, because nothing about the process was locked down.
  5. Documentation and traceability failures. Missing EN 10204 3.1 certificates, wrong drawing revision built, weak corrective action responses.
  6. Single-source and insolvency exposure. Key-man risk, capacity crowding, hidden subcontracting, business sale.
  7. No live order visibility. No portal, no EDI, no update unless you ask.
  8. ESG and cyber requirements pushed down. Scope 3 data requests and Cyber Essentials landing on shops with no compliance function.
  9. Commercial friction. Expired quotes, material surcharges, minimum order quantities, tooling ownership disputes.

How to choose a supplier once you know the pains

Pick the route by what your part actually needs.

Single process, steady volume, you have time to manage it. Buy direct from a machine shop, and select on planning discipline rather than price. Ask what they schedule in.

Prototype, nothing downstream depends on the date. An online platform is fast and fine. Accept that you will not know who made it or be able to speak to them.

Multi-process part, small buying team, late delivery costs more than the part. Buy managed supply from an engineering-led partner who owns the handovers between machining, finishing and inspection. Expect a coordination margin, and expect them to tell you which shops they use.

Core IP part at sustained volume. Bring it in-house and carry the capital and utilisation risk yourself.

Who is my named contact, when will I get the acknowledgement and will it confirm the drawing revision, what day do status updates arrive, and at what point do you tell me if the date is at risk. Add certification requirements and quantity breaks to the RFQ rather than the purchase order.

Three to four weeks is typical for standard machined parts in moderate quantities, with rush routes down to about a week at a premium. Parts needing coating or heat treatment usually run four to six weeks because of external process queues.
