Protolabs vs Xometry: two models, not two quotes.

Protolabs is a factory with a software front end: most parts are made in its own automated facilities, including Telford in the UK. Xometry makes nothing itself: it is a marketplace routing orders into a global partner network. Hubs, now Protolabs Network, is Protolabs running the Xometry model. Pick the model first and the brand second.

The comparison everyone runs is the wrong comparison

Buyers put Protolabs and Xometry side by side as if they were two quotes for the same thing. They are not. They are two different answers to the question "who actually makes your part".

Protolabs answers: we do. Most parts are produced in its own automated facilities, in the UK at Telford, on its own machines with its own process control. The software front end feeds a factory.

Xometry answers: someone in our network does. The instant quote engine prices your CAD file, and when you order, the job is routed to whichever of thousands of partner workshops takes it. The software front end feeds a marketplace.

To complicate the picture, Protolabs also owns Protolabs Network, the platform formerly called Hubs, which runs the marketplace model too. So "Protolabs vs Xometry" is really "factory model vs marketplace model", and Protolabs sells both. Once you see that, the choice gets much easier, because each model has predictable strengths and predictable failure modes.

Protolabs: what the factory model buys you, and what it costs

The factory model's strength is repeatability under time pressure. Protolabs advertises prototype turnarounds down to 24 hours, and because the same automated machines make every order, a reorder behaves like the first order. The automated DFM analysis is genuinely useful: it catches unmachinable features before you pay for them.

The costs are the mirror image. You pay a premium for that speed. And the automation that makes it fast also constrains it: material choices, part sizes and geometries must fit what the automated lines handle, and work that needs an unusual process route, a specific certified material batch, or several external processes does not fit the mould. The factory model is a superb prototype machine and a narrow production partner.

Choose Protolabs when the date is everything, the part fits standard processes, and you value knowing one firm made it, at a price you have accepted in advance.

Xometry and Protolabs Network: what the marketplace model buys you, and what it costs

The marketplace model's strength is elastic capacity and breadth. Thousands of partner workshops means someone always has a machine free, someone works your material, and the algorithm prices it in minutes. For one-off prototypes with clean CAD and no downstream dependency, it is a genuinely good buy, and we say so in our wider comparison of UK buying routes.

The costs surface on repeat and critical work, and they are structural rather than accidental. You do not know who made your part, and the next batch may be made by a different shop with a different interpretation of the drawing, which is where batch-to-batch variation comes from. Communication runs through platform support rather than the machinist, which slows every technical question. And the convenience is priced in: platform commission sits inside the quote, which is why marketplaces are rarely the cheapest route for low-volume work despite the competitive headline number.

Between Xometry and Protolabs Network specifically, the model is the same; compare them per job on price, lead time and material availability rather than on principle.

Choose a marketplace when the part is a prototype or true one-off, the CAD is clean, provenance does not matter, and nothing downstream depends on the delivery date.

Where both models struggle

Ask either platform four questions and watch the model's edges appear.

  • "Who exactly made this part, and can I speak to them?" Protolabs: the factory, but through account management. Marketplace: unknown, and no.
  • "Can you manage machining, plating and coded welding as one order with one liable party?" Multi-process coordination across external processors is precisely what platform automation does not do well; extras are bolted on, not owned.
  • "I have a worn sample and no drawing. Quote it." Neither model can start: instant quoting requires CAD. This work begins before CAD exists.
  • "Will every batch carry EN 10204 3.1 certificates and a first article report, as standard?" Both can supply certificates on qualifying processes as chargeable options you must remember to specify. Neither includes a traceability pack by default.

None of this makes the platforms bad. It makes them specialised. The mistake is asking a prototype machine or a capacity marketplace to behave like a supply partner.

The third model neither of them offers

Where the coordinator wins is repeat and critical work: multi-process parts for rail, energy infrastructure, oil and gas and the automotive aftermarket, small buying teams, and parts with no drawing at all, from obsolete components to worn samples.

How to choose, by the job in front of you

  • Prototype, days matter, standard materials. Protolabs. Pay the premium, take the speed and the consistency.
  • One-off or low-volume part, clean CAD, best price wins. Xometry or Protolabs Network. Get both quotes; the model is identical.
  • Repeat part where batch consistency matters. Protolabs or TrueNorth: both give you the same maker every time. Avoid the marketplace lottery for parts you will reorder.
  • Multi-process part, certificates, one liable party. TrueNorth. This is the job the platform models are not built for.
  • No drawing, sample in hand, obsolete part. TrueNorth, with reverse engineering from a sample. Platforms cannot quote what has no CAD.

For like-for-like simple parts, Xometry is usually cheaper because it sources from a global network, while Protolabs charges a premium for speed and in-house consistency. Neither is automatically the best buy: marketplace quotes carry a platform markup, and both models price extras such as certificates and inspection separately. Compare the full scope, not the headline number.

For any given job the practical differences are the quoted price, lead time and material availability on that day, not the business model. Choose between them per order, not on principle.

Both platforms can supply material certificates and inspection reports on qualifying processes, usually as chargeable options you must specify at quote stage. The risk is not availability but accountability: on a marketplace the certificate chain runs back to a workshop you cannot contact. If EN 10204 3.1 certificates, first article inspection and one accountable party are the actual requirement, a coordinator that includes a traceability pack as standard is the safer structure.

When the part needs several processes coordinated, machining, finishing, inspection, with one party liable for the finished result; when there is no CAD or no drawing, such as an obsolete or sample part; and when a small buying team needs a supplier who manages the chain rather than a platform to operate. Those jobs fit an engineering-led coordinator or a directly-managed machine shop better than either platform model.
